Unit 8200: What Comes After the Signal?
Unit 8200 is Israel’s signals intelligence unit. At its core, its job is to collect information, identify what matters, reduce uncertainty, and support better decisions about what to do next.
Sometimes there is already a specific question. Information is gathered to reduce uncertainty and help de-risk a decision.
Other times, the search is broader. Signals are collected, patterns emerge, and something unexpected may suddenly become important.
And sometimes one signal is simply not enough. More information is needed before the picture becomes clear enough to make a decision.
In every case, collecting the signal is only the beginning.
The real question is:
What comes after the signal?
Oncology research and drug development face a remarkably similar challenge.
Today, we can study cancers in far greater detail than ever before. We can identify changes inside tumors, learn more about how cancers behave, and generate enormous amounts of information from laboratory research and clinical trials.
But more information does not automatically lead to better medicines.
The real value of information is whether it reduces uncertainty, helps de-risk the path forward, and improves the next decision.
Does it strengthen the path we are already pursuing?
Does it tell us that we still do not know enough?
Does it suggest that the overall direction may be right, but the route needs to change?
Does it tell us that a path should no longer be pursued?
Or does it reveal an opportunity we had not considered?
These questions arise throughout drug development.
New information may suggest that a medicine could work better in a different group of patients than originally expected. An early study may show that a treatment is doing something, but not enough to justify the original plan. A promising idea may encounter problems that require a different approach. Or an unexpected result may point toward an opportunity nobody had been looking for.
In each case, the purpose of the information is the same: reduce uncertainty and improve the decision.
Research and drug development usually begin with a hypothesis. We have an idea, design experiments around it, and look for evidence that tells us whether that idea holds.
The danger comes when we become too committed to the answer we hope to find.
By then, years of work may already have been invested. Resources may have been committed. Teams may have been built. A program may have developed momentum.
A result that supports the original idea is easy to embrace.
One that challenges it can be easier to explain away, downplay, or dismiss as noise.
This is where the lesson from Unit 8200 becomes useful.
The goal is not simply to collect more signals.
Sometimes more information is exactly what we need. But the purpose of collecting it should be to reduce uncertainty, de-risk the next step, and make a better decision. It should not simply reinforce the conclusion we already hoped to reach.
Sometimes the evidence tells us to continue.
Sometimes it tells us to gather more information.
Sometimes it tells us to change direction.
Sometimes it tells us to stop.
And sometimes it reveals a path we had not seen before.
That may be one of the hardest disciplines in research and drug development: remaining willing to let new information change a decision, even after years of work, resources, and expectations have become attached to the path we are on.
Because whether in intelligence or oncology, the purpose of the signal is ultimately the same:
to reduce uncertainty, de-risk what comes next, and support a better decision.
And that brings us back to the most important question:
What comes after the signal?
